If the diodes were across the coil, there were to suppress the voltage spike when the coils were de-energized. If true, you likely had the polarity reversed on the coils and the diodes were forward...

I just had the valves adjusted on my C15 Cat engine at Ziegler Cat near Des Moines. They were able to remove the valve cover and adjust them without removing the engine access cover in the rear bath...
